Almost everyone's first projection mapping attempt goes wrong in one of the same five ways. None of them are talent problems — they are setup problems, and every one has a quick fix.
1. Fighting ambient light
A projector cannot project black; it can only not add light. Any light already on your surface fills in the shadows your content relies on, turning crisp visuals into a washed-out haze.
Fix: control the room before you touch the software. Kill overhead lights, block windows, and move lamps out of the projector's field. A cheap projector in a dark room beats an expensive one in a bright room, every time.
2. Mapping before the projector is settled
If you carefully align every corner and then nudge the projector — even a centimetre — the whole map slides off the surface and you start again.
Fix: lock the physical setup first. Place the projector, focus it, and commit to the position before dragging a single corner point. Tape the tripod feet if you have to.
3. Choosing a surface with no edges
Projection mapping reads as magic when light stops exactly at a physical boundary. A big blank wall has no boundaries, so a mapped rectangle looks just like… a projector pointed at a wall.
Fix: pick a surface with geometry. A room corner, a doorframe, stacked boxes, a picture frame arrangement. The more real edges your light respects, the stronger the illusion.
4. Overloading the content
First-timers tend to throw the busiest, most colourful video they can find at every surface at once. The result reads as noise, and misalignments become more visible, not less.
Fix: start with slow, high-contrast, simple loops — a drifting gradient, a pulsing outline, a shader that breathes. Let the geometry be the star. You can always add energy later.
5. Standing in the beam during alignment
Aligning corners while standing between projector and surface means working inside your own shadow, and it throws off your judgement of where edges really land.
Fix: align from beside or behind the projector. This is where a phone-based workflow genuinely changes things — with the controller in your hand, you can stand at the surface, drag corners, and watch them land in real time instead of running back and forth to a laptop.

Every one of these mistakes comes from treating the software as the whole job. In practice, projection mapping is maybe one-third software and two-thirds physical staging: light, position, and surface choice. Get those three right and even the simplest content looks intentional.
